The Enlightened Sales Manager

Episode 4: Said, Heard, Done. The Three Dimensions of Communication

with Greg Barnes, hosted by Mark Guardiola

About this episode

Communication in sales management is not what most managers think it is. It has three dimensions, not one: getting it said, getting it heard, and getting it done. Most managers think that saying it clearly is the whole job. It is a third of the job. And the two parts they miss (the heard and the done) are where sales teams quietly go off track.

In this episode Greg lays out a working model for how an enlightened sales manager should think about communication. It starts with specificity in the ask (what by when, not vague pep talks), moves through the mechanisms that verify a message has actually landed (note-taking, the one-to-one after the group meeting, the read-back), and closes on the diagnostic to run when something still isn't happening. Underneath all of it sits Greg's recurring ask of any sales manager: develop a style and consistency of behaviour that transcends memory and mood, so your team always knows what to expect from you.

  • Communication is three-dimensional: said, heard, done. If any leg is missing, communication has broken down.
  • "Said" requires specificity. What, by when. Get people to write it down and read it back so you know it's been heard, not just received.
  • Everything in sales communication is about action. The one-to-one after the group meeting is where you turn heard into done.
  • When something doesn't get done, don't blame first. Check the message, check what was heard, then diagnose the block. And build a communication style consistent enough that it doesn't depend on your mood.
