The article argues that knowledge-intensive business services such as consulting, legal services, and agencies are entering a new competitive era. For decades, firms differentiated themselves by having more knowledge than rivals. AI is now commoditising that advantage by automating research, analysis, and access to best practices. As a result, the most durable source of differentiation is shifting from knowledge to judgment.<br /><br />Judgment is defined as the ability to make sound decisions in complex situations involving trade-offs, risk, culture, stakeholder interests, and politics, where there is no obvious “right” answer. The article’s core claim is that firms must now not only possess judgment, but also demonstrate it clearly to clients through how they sell.<br /><br />The author’s research exposed a striking paradox: 11 of 14 UK consulting leaders could not explain, with evidence, why their own firm had chosen its current sales methodology. Most relied on instinct, habit, personal trust, or what previous leaders had done. None of the firms systematically assessed client maturity, even though the literature says this should be central to choosing a sales approach.<br /><br />The article identifies a “success trap”: firms that have been successful often keep repeating what worked before, even as market conditions change. But as clients become more sophisticated, procurement becomes more formal, and AI increases commoditisation, relationship-based selling alone becomes less effective.<br /><br />The main implication for sales leaders is that sales methodology selection should be treated as a strategic capability, not a tactical choice. Firms should systematically evaluate buyer maturity, understand how clients assess judgment, and be able to justify their methodology choices with evidence.
